Com o aumento de competitividade nos dias de hoje, de modo que as organizações se mantenham dentro do mercado, as mesmas sentem-se obrigadas a agir constantemente no aumento de produtividade e na redução de custos. É neste contexto que a metodologia Lean surge como uma abordagem estratégica para reduzir, ou até mesmo eliminar, o nível de desperdício e melhorar os processos de uma empresa. Assim, o presente documento tem como objetivo aplicar a metodologia Lean para avaliar e reduzir o nível de desperdício num armazém de produtos não perecíveis. Para tal, inicialmente, foram estudados os conceitos necessários para dar apoio à implementação do modelo, como, a metodologia Lean, a gestão de armazéns e a importância dos Indicadores-Chave de Desempenho na avaliação do desempenho operacional. O modelo proposto envolve a criação de um Sistema de Medição de Desempenho. Este modelo está dividido em sete subfases que consistem principalmente na definição de um conjunto de indicadores, na sua avaliação e na demonstração de resultados através de um dashboard. Dessa forma, o “nível Lean” de cada indicador foi medido, proporcionando uma visão clara do desempenho de cada atividade do armazém. Por fim, foram abordados os desperdícios identificados durante a implementação do modelo e as consequentes propostas de melhoria, com o objetivo de minimizar esses desperdícios. O caso de estudo foi realizado num armazém da empresa EDP e os resultados indicaram que as atividades do armazém atingiram um nível “Lean” ou muito próximo disso.
Abstract With the increasing competitiveness in today’s market, organizations are constantly required to act on improving productivity and reducing costs to stay competitive. It is within this context that Lean methodology emerges as a strategic approach to reduce, or even eliminate, waste and improving company processes. Thus, the objective of this document is to apply Lean methodology to evaluate and reduce waste levels in a warehouse for non-perishable goods. To achieve this, the required concepts to support the implementation of the model were initially studied, including Lean methodology, warehouse management, and the importance of Key Performance Indicators (KPIs) in evaluating operational performance. The proposed model involves the creation of a Performance Measurement System. This model is divided into seven subphases, which primarily consist of defining a set of indicators, evaluating them, and presenting results through a dashboard. As a result, the "Lean level" of each indicator was measured, providing a clear view of the performance of each warehouse activity. Finally, the identified waste during the implementation of the model was addressed, and improvement proposals were made to minimize these wastes. The case study was carried out in a warehouse of the EDP company, and the results indicated that the warehouse activities achieved a "Lean" level or were very close to it.
