Abstract(s)
A elevada competitividade nos mercados, a exigência crescente de qualidade e de produtividade, e o consequente aumento do investimento necessário, leva a que as empresas implementem estratégias que lhe permitam reduzir custos e melhorar processos. A filosofia Lean constitui uma abordagem de gestão eficaz e utilizada pelas empresas para identificar continuamente oportunidades de melhoria. As ferramentas Lean, têm por base a eliminação de desperdícios, isto é, a eliminação de atividades que não acrescentam valor aos processos de uma organização. A eliminação de desperdícios Lean permite a melhoria dos processos e a redução de custos. O presente estudo, foi realizado numa empresa de manutenção de sistemas de tratamento de águas residuais, com o objetivo de elaborar um plano de implementação de ferramentas Lean. A operacionalização do plano inicia-se com um diagnóstico de desperdícios Lean, seguindo-se a implementação de ferramentas Lean que permitem a eliminação dos principais tipos de desperdícios encontrados, assim como a melhoria dos processos subjacentes. A análise dos resultados permitiu considerar que a empresa em estudo encontra-se num nível médio de maturidade Lean, o que se traduz numa aplicação satisfatória da filosofia Lean. Porém, foi identificado a existência do desperdício de tempo de espera associado às áreas de gestão de stock e rastreabilidade de equipamentos e, organização e limpeza dos espaços de trabalho. Desta forma, foram aplicadas as ferramentas Lean, nomeadamente a ferramentas 5S e a matriz de competências e descritivo de funções, de forma a eliminar o desperdício Lean encontrado. Como sugestões de ações futuras a desenvolver pela empresa, foi elaborado uma proposta de quadro kamishibai que poderá ajudar na organização e visualização de tarefas, assim como uma análise ABC aos consumíveis da empresa. As melhorias propostas no âmbito do presente trabalho constituem apenas o início do processo de implementação da filosofia Lean, sendo necessário a monitorização do processo para a obtenção de melhorias significativas no desempenho da organização.

The Lean philosophy represents an effective management approach used by companies to continually identify improvement opportunities. Lean tools are based on the elimination of waste, which means eliminating activities that do not add value to an organization's processes. Lean waste elimination allows for improve processes and reduce costs. The present study was conducted in a wastewater treatment system maintenance company, with the aim of creating a implementation plan based on Lean tools. The plan begins with a Lean waste diagnosis, followed by the implementation of Lean tools that allow the elimination of waste found, as well as the process improvement. The results showed that the company under study is at an average level of Lean maturity, which translates into a satisfactory application of the Lean philosophy. However, we did identify the existence of wasted waiting time associated with the areas of stock management and equipment traceability, and the organization and cleanliness of workspaces. Lean tools were therefore applied, namely the 5S tools and the skills matrix and job descriptions, in order to eliminate the Lean waste found. As suggestions for the future, a proposal for a kamishibai chart was drawn up which could help organize and visualize tasks, as well as an ABC analysis of the company's consumables. The improvements proposed in this work are only the beginning of the process of implementing the Lean philosophy, and the process needs to be monitored in order to achieve significant improvements in the organization's performance.
