Abstract(s)
O presente documento tem como focos a apresentação de ferramentas Lean e sua
implementação na área da manutenção da indústria alimentar, segundo o caso de estudo
realizado na empresa MareDeus, responsável pelo processamento e embalamento de
bacalhau.
A filosofia Lean aplica-se na área da manutenção com o objetivo de introduzir novos
métodos de trabalho tais como o planeamento de intervenções, a criação de uma equipa unida
e motivada, a eliminação de avarias pela causa-raiz e pelo aumento de disponibilidade dos
equipamentos, de forma a aumentar a produtividade da empresa.
Todas as ferramentas implementadas no caso de estudo foram baseadas na filosofia Lean,
tendo como objetivo a eliminação de desperdícios, criação de valor e uma melhor
organização da manutenção.
O modelo de implementação proposto para a fábrica baseou-se em três pilares: análise dos
processos realizados pela equipa de manutenção diariamente, identificação de desperdícios
e criação de valor. Para cada pilar foram aplicadas ferramentas Lean. No caso de estudo
apresentado foram utilizadas as ferramentas voz do cliente, SIPOC, matriz de competências,
5W, 5S, análise dos indicadores de desempenho, FMEA e gestão visual.
No fim do estudo, são sugeridos possíveis trabalhos futuros com o propósito de um melhor
funcionamento e organização da manutenção.
The main focus of this document is the presentation of Lean tools as well the implementation of improvements on the study case, carried out in food industry in the area of maintenance in the company MareDeus, responsible for the processing and packaging of codfish. Lean's philosophy aims to introduce new work as much as planning the interventions to be carried out, creating a united and motivated team, decrease and increasing the availability of the equipment to increase the company's productivity. All the tools implemented were based on the Lean philosophy with the purpose to eliminating waste, creating value and improve maintenance’s organization. The model proposed to the factory was based on 3 pillars. The first one is the analyses of the processes carried out by the maintenance team day by day; the second pillar aims to identify waste and the last one is responsible to create value. Each pillar is constituted by Lean tools, namely: voice of the customer, SIPOC, matrix of skills, 5W, 5S, analysis of performance indicators, FMEA and also visual management. At the end of this study, future work is suggested to improve maintenance organization.
